How to Run a 90-Day AI Pilot That Actually Ships

Most AI pilots die in a slide deck. The ones that reach production share a pattern: a narrow scope, a real workflow, and a relentless bias toward shipping. Here's the 90-day playbook we use to get there.

The fastest way to waste a quarter is to start an "AI initiative." Initiatives are broad, sponsor-driven, and measured in strategy documents. Pilots that ship are the opposite — narrow, user-driven, and measured by whether one person's Tuesday actually got better.

If you're in construction, legal, or education and you want AI to earn its place in your operation, you don't need a roadmap. You need 90 days, one workflow, and the discipline to resist scope creep. Here's how we structure it.

Weeks 1–2 — Pick one workflow and define "done"

Choose a single workflow where a skilled person does repetitive reading and judgment, and where mistakes are quietly expensive. Resist the urge to "transform the department." One workflow, one owner, one number.

  • Write the success metric before any code. For example: "cut initial contract review from three hours to under 45 minutes with no drop in issues caught." A pilot without a number is a demo.
  • Name the three to five failure modes you're targeting — the specific places things get missed, misrouted, or delayed today — and collect real examples of each.
  • Find one customer-side owner who feels the pain daily and will tell you the truth. A pilot with no internal owner has no one to disappoint, which means no one to satisfy.

Weeks 3–8 — Build against real data, ship something usable

This is where most pilots quietly go wrong: they polish in private. Don't. The goal of these six weeks isn't a perfect system — it's a usable one in front of a real user, fast.

  • Use real documents from day one. Synthetic data hides exactly the messiness — the scanned forms, the inconsistent formats, the edge cases — that decides whether AI actually works in your shop.
  • Put a rough version in a real user's hands by week 5. Feedback from one real task beats months of internal review.
  • Integrate into existing tools, not a new app. Adoption dies the moment people have to leave the workflow they already live in.
  • Instrument every correction. Each time a user overrides the system, capture it. Those corrections are both your improvement signal and your proof of progress.

Weeks 9–12 — Measure, correct, and decide

The last stretch is about honest measurement, not a victory lap.

  • Measure against your week-1 number on real volume — not a cherry-picked sample that flatters the result.
  • Run a blind comparison where you can (the same work done manually vs. AI-assisted). It surfaces wins and gaps with equal honesty, and it's what turns skeptics into believers.
  • End with a go/no-go backed by data, plus a short, specific list of what a production version needs. "It worked" is not a decision; numbers are.

The traps that kill pilots

  • Boiling the ocean. Automating a whole function instead of one workflow guarantees you finish nothing in 90 days.
  • Demo-driven development. Optimizing for an impressive demo instead of a boring, reliable daily task. The demo wins the meeting and loses the deployment.
  • Treating "accurate" as the only bar. In regulated, high-stakes work, explainable and correctable matter as much as accurate. A confident wrong answer is worse than a flagged uncertain one.
  • No path past the pilot. If nobody owns what happens after day 90, the pilot was theater. Decide up front who carries it forward.

What "shipped" actually means
